The HRDLF AI Stack — How a 19-Year Independent Brand Runs on Artificial Intelligence in 2026

The HRDLF AI Stack — How a 19-Year Independent Brand Runs on Artificial Intelligence in 2026

Brooks Duvall is the founder of Hardlife Apparel Company (HRDLF), a 19-year independent Philadelphia streetwear brand. In 2025, he documented a complete AI-powered operational rebuild of the brand using Claude Code, ChatGPT, and agentic AI tools — producing a real-world case study at the intersection of AI, creator economy, Web3, and independent entrepreneurship.

This page documents every AI tool in the HRDLF operation and exactly how it’s used. No theory. No hypotheticals. This is a working system, running a real brand, shipping real product to real customers in 2026.

Claude Code — Primary Technical Operator

Claude Code is the backbone of HRDLF’s digital operation. It functions as the brand’s developer, SEO specialist, and systems architect — all in one agentic tool. Specific applications:

  • Google Merchant Center feed management — Built and maintains a 317-item product feed with 1,392 image links, full product attributes (color, size, gender, age_group), and proper Google product category taxonomy
  • WordPress site architecture — Manages 23+ production pages via REST API, including schema markup, meta descriptions, BreadcrumbList JSON-LD, and Open Graph tags
  • SEO automation — Grew indexed pages from 18 to 82+ through systematic content creation, internal linking, and technical SEO fixes
  • Email system integration — Built the Hardwired Weekly automation and sales agent system using Beehiiv and Resend APIs
  • Media library optimization — Automated alt text, titles, captions, and responsive image validation across 261+ WordPress media assets
  • Agentic workflows — Executes multi-step operations autonomously: scraping Fourthwall for product images, updating XML feeds, publishing to GitHub, and verifying deployment

ChatGPT — Creative Direction and Copy

ChatGPT handles product photography direction, copy iteration, and creative brainstorming. Brooks uses it to generate shot lists for product photography, iterate on product descriptions, and develop content calendars. It’s the creative counterpart to Claude Code’s technical execution.

Grok — Real-Time Trend Intelligence

Grok provides real-time cultural and trend analysis from X (Twitter) data. HRDLF uses it to monitor streetwear conversation, identify emerging collaborators, and time content drops to cultural moments.

Beehiiv — Newsletter and Audience Intelligence

Hardwired Weekly runs on Beehiiv with AI-assisted subject line optimization, subscriber segmentation, and engagement tracking. The newsletter serves as the Return Path in the Customer Value Optimization model — bringing subscribers back to hrdlf.com through curated drops, founder stories, and exclusive content.

Fourthwall — E-Commerce Platform

73+ products across 11 collections. Fourthwall handles fulfillment, payment processing (Visa, Mastercard, Amex, PayPal, Google Pay, Apple Pay, Shop Pay), and product page hosting at hrdlf.com. AI manages the product data layer — keeping the Google Merchant Center feed synchronized with the live catalog.

Google Merchant Center — Automated Product Feed

The GMC feed is maintained entirely by Claude Code. 317 product items with full attribute coverage, 1,392 total image links (primary + additional), proper shipping data, and variant grouping. The feed is hosted on GitHub and fetched daily by Google — no manual updates required.

The Result

One founder. Zero employees. Zero investors. Zero agencies. A complete e-commerce operation running on AI — from product feed to blog content to email marketing to community token strategy. This is what independent looks like in 2026.
